How to Recover Yield That Your Off-Plan Cut Sequences Give Away

Steel producers have spent years improving production planning because the economics are clear: better scheduling and better cut sequences help maximize the value of every billet before production begins. However, the problem is that the plan is optimized for the conditions expected at that point in time, while the saw station ultimately has to deal with the conditions that actually arrive.

A rolling mill billet defect can change the usable material available for your planned cuts. Cooling bed capacity can restrict which lengths can be accommodated. A change in order priority can change which cuts create the most value. And changes in rolling mill pace can alter the trade-off between protecting yield and keeping production moving. Any of these can change the cutting combinations available and which decisions will deliver the most value.

For one North American long-product mill, this was far from an occasional occurrence. Normal production disruptions pushed more than 40% of cut sequences off-plan, meaning a substantial proportion of production required a new cutting decision after the original sequence had already been optimized.

This is where mills can be sitting on recoverable yield without necessarily seeing it as a distinct source of loss.

The original cut sequence may have been optimized correctly, and the subsequent off-plan decision may keep production moving exactly as required. But when changing conditions create several viable cutting combinations, those combinations do not necessarily recover the same amount of yield or create the same order value.

The opportunity lies in the difference between the decision that was made and the highest-value decision that was available under those production conditions.

Recover the yield by continuing the optimization into production

If the cut sequence is optimized before production, but a significant proportion of those sequences subsequently change, the most direct way to recover more of the available yield is to keep optimizing after the sequence goes off-plan.

That requires being able to recalculate the best available cut as production conditions change, rather than treating the original sequence as the last point at which optimization occurs. The calculation needs to account for the material that is actually available, all current production constraints and order priorities, while keeping pace with the rolling mill.

This is what Fero Saw Optimizer (FSO) is designed to do. Apply the same decision standard across every crew

Recovering yield also requires making the best available decision repeatable. At one mill, differences in crew-to-crew decisions after sequences moved off-plan produced a measurable yield gap ranging from 7% - 12% by crew. 

The opportunity was not limited to bringing lower-performing crews up to the existing best performer: improving the top-performing crew while bringing the rest to the same consistent decision standard identified a further estimated 1.5–2% yield improvement opportunity.

The solution is therefore not simply to identify the strongest crew and replicate its historical decisions. Production conditions are changing, so the appropriate decision can change with them. What can be standardized is the logic used to determine the best available course of action.

By putting the Process Engineer's deterministic rules behind each recalculation, FSO gives every crew the same decision standard while preserving Saw Operator control. The operator can see the recommended action and its rationale, use the production context available on the floor and override the recommendation when necessary.

That allows the mill to capture more of the knowledge behind its strongest decision-making without assuming that yesterday's best cut is automatically today's best cut.

Find where off-plan decisions are still costing yield

Improving the live decision is only part of the opportunity. Mills also need to know which off-plan decisions are repeatedly costing them yield so that the decision standard itself can continue to improve.

Crew performance remains useful because differences can expose where decision-making is affecting yield, but the objective is not simply to eliminate the gap between crews. It is to raise the decision standard for everyone, including the current best performer.

Anticipate the next decision earlier in the campaign

Not every intervention needs to wait until the sequence has already changed. FSO also provides live campaign status reporting and predictions, campaign order predictions and early campaign alerts, alongside precise cuts per heat for each saw.

That gives the mill greater visibility into how the campaign is developing and where changing conditions may affect subsequent cutting decisions or upstream production requests to be able to fullfil a campaign.

For a saw station operating at the pace of the rolling mill, that matters. The value of identifying a better cutting combination depends on being able to identify it while there is still an opportunity to make the cut.

Prove the recoverable yield before changing live production

The final step is to quantify the opportunity against the mill's own production rather than relying on a production benchmark.
